Phase One - Understanding the “As-Is” Situation

The as-is situation is how things currently work. In understanding these business processes, we seek to translate your corporate culture and competitive advantage into a comprehensively documented model. In this phase we go through the following steps:

  • Create a high-level roadmap defining your business functions.
  • Refine the roadmap until consensus is reached.
  • Identify areas where a more detailed drill-down is required.
  • Core strategic processes are modeled, forming the foundation for analysis. Interviews, JAD sessions and document analysis will be used to acquire the necessary information. We can use BPMN, IDEF0, flowcharting or a hybrid to map the processes.
  • Descriptions of each task in the process are defined.
  • Analysis is done on the current situation which may include exploration of the following:
    • Rework loops
    • Constraints
    • Problems and their requirements, priorities and suggest solutions
    • Critical Success Factors (CSFs)
    • Critical Measures
    • Recommendations
    • Project specific analysis

Phase Two – Identifying the Desired “To-Be” Situation

We seek to jointly identify areas that can be improved and help to model the ideal future state. The deliverable of the to-be phase is a process specification document. The creation of this document may include the following steps:

  • Create the to-be models, which map user roles to tasks.
  • Give detailed descriptions of each task in the process.
  • Validate the models and obtain sign-off from the key stakeholders.
  • Refine list of measurements.
  • Analyze if the problems found in the previous phase have been solved.

Phase Three – Automation and Management

Should you wish to take it to the next level and automate your processes, we will give you product independent advice and help you select the most appropriate products to maximize your return on investment. Where possible, we can teach your staff how to use the products purchased, transferring our process knowledge to your own internal staff. We can also aid you in managing your processes.
